AI Readiness Audit: where AI delivers your company the fastest ROI

Before you invest a single euro in AI, find out where the investment actually pays back. Deep diagnostic in 2–3 weeks, output immediately usable for decision-making.

Mid-market companies in 2026 receive a daily pitch for some AI tool. The vendor claims 200 % ROI, the dashboard looks nice, the demo runs smoothly — and six months later the tool sits on the shelf. The problem was never AI itself. The problem was that nobody diagnosed whether this particular tool solves this particular problem of your company.

The AI Readiness Audit is a strategic diagnostic before implementation. We do a deep scan of your tech stack, data readiness, financial metrics, and operational processes. We identify the places where AI delivers measurable impact — and equally important, the places where it would just be expensive marketing.

We deliver the audit as a standalone service, not as an entry ticket to a long consulting engagement. After 2–3 weeks you have a prioritized roadmap with ROI estimates for each use case. Whether you decide to continue with us or not is entirely up to you — you have a concrete plan and documented recommendations.

What you get

01

Tech stack assessment

Audit of your existing software: CRM, ERP, accounting, e-shop, warehouse system. We identify integration points, data bottlenecks, and places where an AI layer can work with what you already have.

02

Process inventory

We map your main operational processes (orders, invoicing, customer service, HR, reporting) and quantify the time and money that manual steps eat today. Concrete numbers, not estimates.

03

Data readiness assessment

AI is only as good as the data it runs on. We evaluate the quality, structure, and availability of your data. We identify the data debt that must be paid down before implementation starts.

04

AI Act risk register

The EU AI Act has been in force since August 2024. For every planned AI use case we assess regulatory risk (prohibited, high-risk, limited, minimal) and recommend compliance steps — documentation, audit trail, transparency.

05

Prioritized roadmap

A concrete list of 5–10 AI use cases ranked by expected ROI, complexity, and time-to-value. For each: expected benefits in €, timeline, technology stack, and risks. The roadmap is a document, not a presentation.

06

Executive summary

An 8–12 page document for company leadership: where you stand, what to do first, how much it will cost, when you will see returns. Written in the language of decision-makers, not engineers.

How we work

  1. Kick-off & discovery (3–5 days)

In-depth conversations with key people in your company — CEO, CFO, IT lead, head of operations. We collect existing documentation, read-only system access, and financial data. We define the audit scope based on your top business priorities.

  2. Analysis & modelling (1–2 weeks)

We analyse the tech stack, processes, and data. For every identified use case we model expected ROI based on your actual numbers, not generic benchmarks. The AI Act assessment runs in parallel — some use cases can be regulatory-heavy, which shifts prioritisation.

  3. Roadmap delivery & workshop (1 day)

We deliver the complete roadmap, executive summary, and AI Act risk register. A workshop with company leadership: we walk through every recommendation, discuss alternatives, answer questions. After the workshop you have a plan you can act on — with us or with anyone else.

Frequently asked questions

How much does an AI Readiness Audit cost?+

Fixed price from €3,500. Small company (10–30 employees) from €3,500, mid-size (30–150 employees) from €5,500. For corporations above 150 employees, pricing is based on scope after an initial call.

Do we have to continue with you after the audit?+

No. The audit is a standalone service. After roadmap delivery you can choose to implement the recommendations with us, with another partner, or in-house. Our philosophy: "we give you the plan, you decide" — you avoid the lock-in trap typical of traditional consultancies.

What exactly does the audit cover?+

Four areas: (1) technology stack — software, integrations, data flows; (2) processes — operational workflow and manual steps; (3) data — quality, availability, structure; (4) AI Act compliance — regulatory risk for each use case. We do not cover general business strategy or HR — we recommend specialized partners for those.

Do we need our own AI experts to make use of the audit?+

No. The roadmap and executive summary are written for decision-makers, not AI engineers. For every implementation we suggest either an internal team (if you have one), an external partner, or us. The workshop at the end of the audit ensures you understand every recommendation.

How is your audit different from a Big 4 consulting audit?+

Three key differences: (1) Price — a Big 4 audit typically costs €40,000–€120,000 for a similar scope; we deliver from €3,500. (2) Speed — we deliver in 2–3 weeks, they take 3–4 months. (3) Practicality — our authors are operators who actually deploy AI solutions. We write the roadmap knowing what really works in the regional context, not generic best practices from PowerPoint decks.

What if our data is in poor shape?+

That is the reality for 90 % of mid-market companies — data in Excel, partly in ERP, often inconsistent. Data readiness assessment is an explicit part of the audit. If the data debt is too large, we recommend either a clean-up project before AI implementation, or an AI architecture that can work with imperfect data (with validation through human-in-the-loop).
